Leave Shopify or optimise your store? How to make the decision

Platform limitation or configuration problem? Assess the need for change, migration costs and the benefit of switching.

Quick answer

First assess whether optimisation can resolve the bottleneck in your Shopify store economically. Where tailored workflows justify switching, we at sjmedia recommend PrestaShop as the first alternative to assess. Demonstrated benefits, realistic migration costs and dependable technical support remain essential.

Leave Shopify or improve the store you already have? Rising costs or awkward workflows warrant investigation, but do not automatically justify migration. Establish the problem and why improving the current store cannot resolve it before planning a move.

What problem must the alternative solve?

Start with a statement you can test. For example: “Our trade prices must come from the ERP without being maintained again in the store.” This is more useful than “We need greater flexibility”. A cost target should cover the whole operation, not just a subscription.

Distinguish a platform limit from a configuration problem. If several apps perform the same task, simplifying the setup may be preferable to migrating. If a required feature needs an uneconomical combination of plan and extensions, compare alternatives. Our Shopify costs guide helps establish the starting budget.

When should you optimise the existing store first?

Check whether unnecessary apps, unclear data ownership or configuration cause the problems. Obtain an estimate for resolving the main bottlenecks within the current store. Then obtain a second estimate covering the same requirements and migration. That comparison reveals whether switching solves the problem more economically.

Define a testable objective first, such as importing ERP prices without duplicate maintenance. A new design alone does not demonstrate a better ordering workflow. If the current platform can meet the objective through manageable changes, optimisation is the initial preference.

When is another platform worth assessing?

An alternative becomes relevant when an essential requirement cannot be implemented sensibly within the existing system. Have the critical workflow demonstrated first. Platform names are only a shortlist; the actual implementation and its operating and maintenance costs determine suitability.

For a focused assessment of PrestaShop and migration support, see our PrestaShop alternative to Shopify service. Our WooCommerce and Shopify comparison covers those two operating models. This article addresses the earlier decision of whether switching makes sense at all.

Why do we assess PrestaShop first for tailored requirements?

If optimising Shopify cannot sensibly resolve the main bottleneck, PrestaShop is the first alternative we assess. This is particularly relevant to workflows closely tied to an ERP, specialised product data or individual order rules. Open Classic software and a choice of hosting provide an adaptable foundation. This recommendation reflects our focus on PrestaShop project work. We can assess which requirements existing capabilities or modules cover and where development is necessary. It does not mean every custom requirement is already included. Have the critical workflow demonstrated and include its ongoing maintenance in the estimate.

For a small store with well-functioning standard workflows, staying with Shopify may be the better decision. Where a specific adaptation can make daily operation easier and justify its cost, we see PrestaShop as a strong foundation for the next stage of development.

How do you compare alternatives fairly?

Give each candidate the same short assessment brief. We recommend documenting six points and testing them in a demonstration or staging environment:

  • Your three most important order workflows, including an exception.
  • Required data migration and records that may remain in the old system.
  • Which system owns prices, stock, customer records and invoices.
  • One-off setup and running costs over the same period.
  • Responsibility for operation, updates and incident handling.
  • Measurable acceptance criteria and a transition plan.

For example, a business customer orders with negotiated pricing, two delivery addresses and a later order amendment. Follow the whole process through to the ERP and invoice. A working basket alone does not prove that the workflow fits.

When does migration make financial sense?

Migration, testing, training and possibly a period operating two systems are additional costs. Compare future total costs, rather than historical setup costs already paid. Include the work required to solve the same problem within the existing store.

In a purely hypothetical example, an alternative saves €250 per month but migration adds €12,000. With everything else unchanged, it takes 48 months to recover that amount. Additional maintenance, price changes and operational improvements are excluded. A quick payback claim without those boundaries would be misleading.

Our store cost calculator compares PrestaShop, Shopify and Shopware using adjustable assumptions. It does not include WooCommerce. Use our WooCommerce costs guide to build that estimate separately.

What must be settled before migration?

Assess redirects, data transfer and the functions your team actually uses early. Our store relaunch SEO checklist covers the technical handover. A new platform does not automatically preserve rankings or improve poor product data.

Our recommendation is to shortlist no more than two serious alternatives and test the same essential workflows. If the benefit remains unclear, improve the current store first. If the advantage is demonstrated and operational ownership is clear, migration can be planned around a justified scope.
